Karp's mutation in three movements
Movement 1 · The Brain — September 2026
I Three years, three natures
The node that generates the fewest headlines is the only one that changed its nature three times running.
In 2024 it sold software for understanding organisations [dashboards, database joins, analysis]. In 2025, a platform where third-party models operated on the ontologies of companies and armies. On 8 September 2026 it announced, with a compute provider, a stack where models, data and computation live inside the client's perimeter.
It does not need to build the best model in the world. It only needs to be the place where the models think.
“A better model, inside that perimeter, is still thinking inside that perimeter.”
II What each layer controls
| Layer | Who sells it | What it decides |
|---|---|---|
| Model | frontier labs | what can be reasoned about |
| Compute | chipmakers and clouds | where the reasoning happens |
| Operational ontology | this company | which objects exist and which relations count |
| Agent permissions | the same layer | what can be executed |
The third row is the one almost nobody looks at; it defines what data is visible, what counts as a valid entity and which action is authorised. Changing model is a contract; changing ontology is rebuilding the house [and retraining the staff].
III The precedent from November 2024
The mutation did not start in 2026. In November 2024 this company, together with a frontier lab and a cloud, took advanced models to United States defence and intelligence customers.
The full pattern was visible there: the lab supplies the cognition, the cloud supplies the territory, and the ontology layer supplies the rules of the reality both operate inside [plus the relationship with the client].
IV Questions for an offer like this [safe]
- Who defines the schema of objects and relations, the client or the provider?
- Can that definition be exported and used somewhere else?
- What happens to agent permissions if you change model provider?
- Who can audit the actions an agent executed yesterday?
- How long would it take to leave, at what cost, and with what losses?
V Risks
The client's risk has a name and it is a boring one: silent dependency. Nobody signs a dependency contract; you sign an efficiency contract, and the dependency shows up three years later, once the processes are written in the provider's vocabulary.
The public risk is different and it is bigger. When the layer defining what counts as a valid object operates inside a ministry or an army, that definition stops being technical: it decides who is treated as an entity, with which attributes and under which relations.
VI Coda
The word this company put into circulation is sovereignty, and it should be taken seriously precisely because they are selling it.
Sovereignty is not having the disk in your country. It is being able to change provider without rebuilding the way your organisation understands the world.
